Default Speedometer needle trouble (2011 F-150 Ecoboost)

Hi all,

It's my first time posting. I've had my 2011 F-150 for 12 years with almost 88K miles. Recently, the speedometer needle broke off and I tried fixing it myself, but it hasn't worked out too well. I watched some (supposedly) helpful Youtube videos on doing it solo, rather than take into the dealership for a costly fix. Unfortunately I've run into some issues.

(On a separate note, the top 4 smaller gas/oil/temp/pressure needles don't light up, but they still move correctly. That's another topic)

I was able to remove the cluster panel from the dash. Once removed, it took about two hours to remove the plastic curved shield off the cluster panel. It was SO difficult to remove the black tabs without breaking off two of them. But I eventually removed it and glued up the broken speedometer shaft. For some dumb reason, I decided to switch out the ok tachometer needle with the speedo needle, thinking it would be no big deal. I set both tach and speedo to 0, then reconnected it to dash and screwed it back in. When I turned on the ignition, I noticed the tach needle was now sagging (about 20 degrees below 0) and the speedo needle was about 5 MPH above 0. Darn.

I decided to remove it AGAIN the next day and fix the now sagging tach needle. So I removed the cluster panel again, detached the plastic over again and made SURE the needles were BOTH at 0. But when I plugged it in...I heard a machine gun "ticking" sound and noticed the top 4 smaller gas/oil/temp needles rapidly went forward, then back. And then, to my chagrin, I saw BOTH the tach and speedo needles were now sagging below the 0 mark. Ugh. I should've just left the tach needle alone.

Now, I'm going to pass by the dealership and they'll let me know if it's a simple fix or not. Is there anything else I can do? It's a pain to drive and constantly have to mentally calculate how fast I'm going when my speed is 17 miles more than what it actually shows. Hope somebody can help.
