Default 1981 Speedometer Cable Gear/Transfer Case Gear Not Meshing

Hi All, I just bought an old 1981 F250 Custom 4x4 (details in my sig) with an inoperative speedometer.

I verified the speedometer itself is good, then verified the cable is good and the gear turns the cable nice and smooth.

When I have the cable inserted in the transfer case I can still spin the cable at the speedometer end - so it appears the gear at the end of the cable is not meshing with the gear in the transfer case on the output shaft.

I put my finger in the cable hole and feel a gear on the tx case output shaft.

Perplexed...

Could it be I need a bigger gear at the end of the cable? That will change speedo calibration though...but it's probably off anyway...

There have been some parts swaps from a PO - the original 351 was (sadly) swapped with a 460, I don't know if the trans or transfer case were also swapped. The original wheels/tires were 16.5x6/8.00-16.5D and it now has 16x6/LT235-75R16

Also the cable hold down bolt at the transfer case (BW 1345-12) is missing if anyone knows the details of that bolt.

Any thoughts on how to troubleshoot or what to look for to get the speedo cable to mesh with the tx case?
